A real estate referral program works in India when you ask at the right moments (booking, possession and festivals), offer a reward that feels fair and is easy to deliver, tag every referred lead to its referrer in your CRM, and keep the terms simple and within RERA advertising norms. Most programs fail on tracking, not on rewards.
This guide is for developers' CRM and marketing teams, and for brokers who want more business from past clients. It covers when to ask, what to offer, how to write the terms and how to track every referral.
A real estate referral program works when you ask at booking, possession and festivals, offer a simple reward paid on a clear milestone, and tag every referred lead to its referrer in your CRM. Keep messages within RERA advertising norms.
- Ask for referrals at booking, handover, festivals and housewarmings, not randomly.
- Pay rewards on a clear milestone, such as agreement registration.
- Tag every referred lead with the referrer's name and unit in your CRM.
- Treat referral messages as ads: include RERA details and avoid unapproved promises.
Why referrals deserve a process, not a WhatsApp forward
Every builder says "our best leads come from referrals." Very few can tell you how many referral bookings they had last year, who referred them, or whether the reward was paid.
That gap causes real damage. A buyer refers a colleague, the colleague books, and six months later the referrer asks about the promised reward. Nobody recorded the referral. The sales team says the colleague walked in on his own. You've turned a happy buyer into an unhappy one, in front of a friend.
A process fixes this: fixed moments to ask, written terms, and a CRM record that links the referred lead to the referrer from the first minute.
When to ask: the moments that work
People refer when they're proud of their decision and talking to others about it. Plan your asks around those moments:
| Moment | Why it works | What to send | Who asks |
|---|---|---|---|
| First week after booking | Buyer is excited and telling family | Thank-you message plus a forwardable project card | Sales person who closed |
| Agreement registration | Decision feels final and safe | Short referral note with reward terms | CRM executive |
| Construction updates | Visible progress builds trust | Progress photos with a "know someone looking?" line | CRM executive |
| Possession and handover | Keys in hand, peak happiness | Handover thank-you and referral card | CRM head or site team |
| Housewarming | Friends and relatives visit the home | Wishes plus a referral reminder | CRM executive |
| Festivals | Families discuss property during Diwali, Gudi Padwa, Akshaya Tritiya, Onam | Festival greeting with referral offer | Marketing broadcast to opted-in buyers |
Don't ask at a bad moment. If a buyer has an open complaint, an overdue snag or a payment dispute, fix that first. A referral ask in the middle of a problem feels tone-deaf.
Three short messages you can adapt
Keep the ask personal and easy to forward. For example:
After booking: "Congratulations again on your new home at Greenwood Heights, Mr Patel. If anyone in your family or office is also looking, just share their name and number with me after checking with them. We'll take good care of them, and our referral thank-you terms are attached."
At handover: "Welcome home! Thank you for trusting us through construction. Many of our buyers' friends visit during housewarmings. If someone likes what they see, send them our way. Here's the project card you can forward."
Festival: "Happy Diwali from all of us. If someone close to you is planning a home this festive season, our referral program is open till 15 November. Details and RERA information are in the attached card."
Replace the project name, dates and offer with your own, and include the RERA details your state requires on any project card you attach.
Reward types that work in India
There is no single right reward. Choose one that your buyers value and your accounts team can deliver without confusion.
| Reward type | Works well for | Watch out for |
|---|---|---|
| Fixed cash reward | Clear, easy to explain | Tax treatment; check with your CA |
| Credit against own dues or maintenance | Buyers still paying instalments | Must reflect correctly in the buyer's ledger |
| Gold coin | Festival-season campaigns | Purchase and handover logistics |
| Gift vouchers | Brokers, smaller rewards | Pick brands people actually use |
| Upgrade (e.g. modular kitchen, parking) | Under-construction projects | Must be feasible and written into documents |
| Recognition (e.g. "Founding family") | Premium projects, communities | Works best alongside a tangible reward |
Some developers also reward the new buyer, for example a small discount or a waiver. Two-sided rewards make the referrer more comfortable asking a friend.

Write simple terms on one page
Confusing terms are the main reason referral rewards turn into disputes. Keep them to one page and share them on WhatsApp:
- Who can refer: existing buyers of the project (or of any of your projects).
- Who counts as a new referral: someone not already in your CRM from any source when the referral is registered.
- How to register: share the friend's name and number with the CRM team or via a form, after the friend agrees to be contacted.
- Validity: the referral stays linked to the referrer for a fixed window, such as 90 days.
- Success milestone: the referred buyer books and registers the agreement.
- Reward and timing: the amount or item, and when it will be paid after the milestone.
- One reward per booking: if two people refer the same buyer, the first registered referral counts.
- Changes: the company may change the program with notice; referrals already registered stay valid.
The "already in CRM" rule only works if your CRM has a timestamp on every lead. That same timestamp settles channel partner disputes too.
Compliance: RERA advertising and agent rules
A referral message about a project is still an advertisement. Treat it with the same care as a newspaper ad or a Meta campaign:
- Include the project's RERA registration number and RERA website where your state requires it.
- Quote carpet area correctly and don't use areas or prices that don't match approved documents.
- Don't promise amenities, timelines or returns beyond what is approved and in the agreement.
- Only broadcast to buyers who have opted in to WhatsApp messages.
Payments need care too. If you regularly pay individuals for bringing buyers, they may be treated as acting as real estate agents, which generally requires RERA registration. One-off rewards to existing buyers are often structured as loyalty benefits instead. Payouts may also have tax implications.
This is not legal or tax advice. Check your state RERA (for example MahaRERA, GujRERA or UP RERA) and speak to your legal team and CA before launching. Our RERA compliance checklist for sales teams covers the advertising basics.
How to track referrals in your CRM
Tracking is where most programs break. Set it up once, before your first campaign:
- Create the source. Add "Referral" as a lead source, with fields for referrer name, phone and unit.
- Register with a timestamp. When a referrer shares a contact, create the lead immediately so the timestamp is recorded.
- Check for duplicates. If the person is already in the CRM, tell the referrer politely and explain the rule.
- Assign a senior agent. Referred leads have higher trust. Don't give them to the newest caller.
- Send a welcome. A WhatsApp message that mentions the referrer by name, if the referrer is comfortable with that.
- Track the stages. Visit, booking and agreement registration, same as any other lead.
- Track the reward. Status moves from pending to eligible to paid, with the date and payment reference.
- Thank the referrer at each step. "Your friend visited today" keeps them engaged and referring again.

In a CRM for real estate developers, the referrer is usually already a buyer with a full post-sales record. Linking the two lets the CRM team see a buyer's referrals next to their payment history and handover status. Antoc's post-sale module keeps the buyer record from booking to possession, which is where most referral asks happen. Illustrative example: referral vs other channels in ₹
Illustrative example. Use your own brokerage rates, ticket sizes and marketing costs.
A developer in Ahmedabad has a project with an average ticket of ₹75 lakh. They offer existing buyers ₹1,00,000 per successful referral, paid after the referred buyer registers the agreement.
Compare the cost of one booking by channel:
- Referral: ₹1,00,000 reward
- Channel partner: if CP brokerage on this project is 2% (use your actual rate), that is ₹1,50,000
- Paid ads: if your CRM shows ₹1,20,000 of ad spend per booking from Meta (your own measured number), that is the comparison
If the program brings 10 bookings in a year, the reward cost is ₹10,00,000. The same bookings through CPs at 2% would cost ₹15,00,000. The bigger benefit is quality: referred buyers usually arrive with trust already built.
For brokers, the maths is smaller but similar. On a ₹1.2 crore resale flat at 1% brokerage from one side, the broker earns ₹1,20,000. A ₹10,000 voucher to the referring past client is a small share of that, for a lead that arrived warm.
Festival referral campaigns on WhatsApp
Festivals are when Indian families discuss buying property. Plan a referral push two to three weeks before Diwali, Gudi Padwa or Akshaya Tritiya:
- Send a festival greeting to opted-in buyers with the referral offer and terms link.
- Use an approved WhatsApp marketing template where you use the API.
- Route replies straight into the CRM so a referred contact becomes a lead immediately.
- Follow up personally with your most engaged buyers rather than relying on the broadcast alone.

Measure the program
Review these numbers every quarter:
- Referral leads = new leads with source "Referral"
- Referral visit rate = visits from referral leads ÷ referral leads
- Referral bookings = bookings from referral leads
- Reward cost per booking = rewards paid ÷ referral bookings
- Active referrers = buyers who referred at least one lead
Common mistakes
- No written terms. Verbal promises turn into disputes when the reward is due.
- Not recording the referral on day one. Without a timestamp, sales and the referrer will argue later.
- Paying before a firm milestone. Pay on agreement registration, not on a token that may be cancelled.
- Asking unhappy buyers. Fix complaints and snags first, then ask.
- Ignoring RERA advertising norms. Referral messages are ads; include required project details.
- Forgetting to thank the referrer. Updates at visit and booking keep them referring.
- Treating referred leads like cold leads. Give them senior agents and quick visits.
Getting started
Write the one-page terms, add "Referral" as a source in your CRM, and plan the first ask for your next batch of bookings and your next handover. If you're setting up pre-sale and post-sale on one system, see how a CRM built for developers connects bookings, buyers and referrals in one place.

Frequently asked questions
What is a real estate referral program?
It is a structured way for existing buyers, tenants or contacts to recommend new buyers to a developer or broker, usually for a reward. A working program defines when you ask, who is eligible, what counts as a successful referral, the reward and when it is paid, and how each referred lead is tracked in your CRM.
What reward should a builder offer for referrals?
Common options are a fixed cash reward, a credit against maintenance or the referrer's own dues, gold coins, gift vouchers or upgrades. Pick one the referrer values and your finance team can deliver without confusion. Pay on a clear milestone, such as the referred buyer's agreement registration, and put the amount in writing.
When is the best time to ask a home buyer for a referral?
Ask when the buyer is happiest and talking to family: in the first week after booking, at handover when they receive keys, at their housewarming, and during festivals such as Diwali, Gudi Padwa or Akshaya Tritiya. A short, forwardable WhatsApp message with project details works better than a long brochure.
Do referral payments need RERA registration?
It depends on your state rules and how the program is structured. Regularly paying people to bring buyers can look like acting as a real estate agent, which generally requires RERA registration. One-off rewards to existing buyers are often structured differently. This is not legal advice; check your state RERA and your legal team.
How do I track referral leads in a CRM?
Create a lead source called Referral and add the referrer's name, phone and unit to each referred lead. Record the timestamp so ownership is clear if the same buyer comes through another channel. Track the lead through visit and booking, then track reward status as pending, eligible and paid with a payment reference.
Can brokers run referral programs too?
Yes. Brokers can ask past buyers, sellers and tenants for referrals after a deal closes or a rental is renewed. Rewards are often smaller, such as vouchers or a thank-you gift. Track referred leads in your CRM the same way developers do, and check your state RERA rules before paying any referral fee.
